A residential brokerage team’s process crossed six tools between pitch and close. The first build was not a new app. It was a shared model of the operation.

Agents tracked deals in notebooks and verbal updates, so the formal record ran a step behind reality. The team’s coordinator connected the tools by hand and by memory. The rules and data existed, but they were not expressed as one dependable system.
One of those tools, the brokerage platform the team was required to use, had no API. That constraint ruled out a clean software integration and made the operating model itself the riskiest seam to solve first.
The system
The deal lifecycle became explicit stages, each with a named condition for advancing and a named owner for every handoff. That map showed exactly which work required a person and which work a machine could reliably derive.
The team kept the software it already paid for and knew. A real-time dashboard now reads from its existing Google spreadsheets, beginning with quarterly pitch conversion. The reporting surface is new; the team’s daily working environment is not.
